THE CHALLENGE

This owner personally handled roughly 40 guest escalations a month across her four properties, at every hour of the day. She had not taken an uninterrupted evening off in over a year and was becoming increasingly tied to the day-to-day running of the business.

Annual revenue was around ₹6.5 crore with a 9% net margin, while a planned expansion into two new properties had been shelved twice. The issue was not a lack of capital, but that she had no bandwidth left to plan the expansion.

She was seriously weighing selling the business, less because she wanted out of hospitality and more because she could not see a version of the business that did not require all of her, all the time.

THE COACHING APPROACH

Coaching began with boundary setting, including clearly defining hours when she would genuinely be unreachable. Alongside this, an escalation protocol was built with her property managers so guest issues had a clear owner besides her.

The work was not limited to operational delegation. Time was also spent on the harder, quieter work underneath it: separating her sense of identity and worth from being personally needed at every property, at every hour.

BUILDING A MORE SUSTAINABLE BUSINESS

Quarterly goal-setting sessions deliberately shifted her attention from firefighting to the strategic questions she had been avoiding, including the shelved expansion.

Between sessions, she tracked one number every week without fail: hours of genuinely uninterrupted time off. This gave the coaching a consistent way to measure whether the new boundaries were creating real space rather than simply changing how the workload was distributed.

THE OUTCOME

A year into the coaching engagement, she had roughly 14 hours of protected, uninterrupted time each week, up from essentially zero. She personally handled about 6 guest escalations a month instead of 40, with her team resolving the rest.

With that space back, she restarted the expansion and opened two new properties, bringing the group to six. Annual revenue grew from ₹6.5 crore to about ₹8.8 crore, up roughly 35%.

THE BUSINESS IMPACT

Net margin improved from 9% to about 13% as better-trained teams resolved issues faster and cheaper than late-night owner intervention ever had. Average guest review scores across the group also rose from 4.1 to 4.6 out of 5.

The change therefore extended beyond reducing the owner’s workload. The business was able to expand while creating more operational capacity within the team and less dependence on her being available at every hour.

Operational Delegation: Guest escalations handled personally reduced from roughly 40 to 6 per month, an 85% reduction, while the average guest review score increased from 4.1 to 4.6 out of 5.

THE LEADERSHIP SHIFT

The shift was not simply about taking time away from the business. It was about creating enough operational independence for the owner to step away without every guest issue coming back to her.

With clearer responsibilities for the property managers and greater confidence in the team, she could spend more time on strategic questions such as expansion instead of remaining focused on daily firefighting.

WHAT THE COACHING ADDRESSED

The engagement focused on the relationship between owner burnout, business dependency and sustainable leadership. The work combined boundary setting, operational delegation and reflection on the personal connection between being needed and feeling valuable.

The objective was not to make the owner less involved in the business. It was to create a business that could continue to operate effectively without requiring her attention at every hour of the day.
